Context

Problem
Judgment-heavy work kept being interrupted by coordination tax; parallel AI use was inconsistent and hard to audit.
Constraint
No new hires. No tool sprawl. No loss of review standards.
Intervention
Designed an agentic operating loop around three explicit decision surfaces, with scoped AI drafting steps and a lightweight eval pass before each hand-off.
Outcome
Deep-work blocks recovered, review turnaround cut to a fraction of prior time, and AI use visibly trackable without adding overhead.

    Fast, quiet absorption. We take in the problem as it's lived: the operating environment, constraints that don't make the first slide, and the decision that would change if we were right.

  2. Diagnosis

    A small number of precise findings. What's actually going on, how we know, and which problems are worth solving versus surviving — separated on the page.

  3. Design

    The intervention: systems, agentic workflow, prompt scaffolds, evaluations, or a memo. Shaped to the team that will live with it, not an idealised org on a whiteboard.

  4. Refinement

    Quiet iteration under load. What broke, what held, what the next decision looks like. Hand-off is clean; the engagement doesn't become a dependency.
